Five things that slow down picking

Picking feels like it should be simple: get the order, walk to the product, put it in a box. But if picking is slow in your warehouse, it's almost never because your pickers are slow. It's because the layout, the paperwork, or the process is working against them. Here are five things that quietly add minutes to every pick, and what to do about each one.

Walking order that ignores the warehouse layout

Most pick lists are generated in the order items were added to the cart, or alphabetically by SKU, or in whatever order the system feels like that day. None of those match how your warehouse is laid out. A picker ends up walking to aisle 3, then back to aisle 1, then over to aisle 9, then back to aisle 2 — covering the same ground three or four times on a single order.

The fix isn't complicated: sort the pick list by bin location, not by SKU or order sequence. If your bins are numbered in a logical path through the warehouse, a list sorted that way turns a zigzag into a straight walk. This is one of the more useful things a bin system can do for you — once every product has a real location on file, the list can follow the floor instead of the spreadsheet.

One product living in several bins at once

This happens more than people admit. A product gets restocked and there's no room in its usual spot, so a second batch goes on a shelf two aisles over. Nobody writes it down. Now that SKU exists in two places, but only one of them is in anyone's head — usually the head of whoever put it there.

When a new picker gets that order, they go to the one location they know, find it empty or short, and either guess, ask around, or walk the whole warehouse hunting for the rest of the stock. Multiply that by a few SKUs a day and it adds up to real time lost.

The only real fix is recording every bin a product lives in, not just the "main" one, so the pick list can point to all of them. This is exactly the kind of thing that falls apart with sticky notes and shelf labels, and exactly the kind of thing Bins-USA tracks by design — a product can have more than one bin, and the pick list knows about all of them.

No barcode, so everything is visual matching

If bins and products aren't barcoded, picking turns into a matching game: read the SKU on the list, read the label on the shelf, compare them character by character, hope you didn't misread a 0 for an O. It's slow even when it works, and when it doesn't work, you ship the wrong item and someone finds out three days later.

Barcodes on bins and products turn that comparison into a scan. It's faster, and it removes the specific kind of error that comes from tired eyes reading similar-looking SKUs at 4pm. If you're doing any volume at all, this is one of the cheaper fixes on this list relative to what it saves.

Picking one order at a time instead of batching

If your warehouse gets ten small orders in an hour and a picker walks each one separately, that's ten trips down the same aisles, often passing the same shelves five or six times. Batching — grouping orders that share products or nearby locations and picking them together — cuts that walking dramatically. It takes a bit more organization on the front end (separating items back into their individual orders after picking), but for anyone shipping multiple orders a day, the walking time saved usually outweighs the sorting time added.

Batching doesn't need to be complicated. Even a simple rule — "combine any orders that share three or more SKUs" — catches a lot of the easy wins without turning your process into a puzzle.

Printing the pick list before the order is actually settled

This one's less about the warehouse floor and more about timing. If pick lists print the moment an order comes in, before payment fully clears, before an address issue gets flagged, before a customer adds a second item five minutes later — you end up picking orders that change, get canceled, or need to be reprinted with an addition. The picker does the walk twice for one order.

Building in a short buffer before printing, or triggering the print from a status change rather than order creation, avoids most of this. It won't catch everything, but it stops the most common version of the problem: picking, then immediately re-picking.

None of these fixes require ripping up your process. Most of them are about making the information a picker needs — location, quantity, barcode, batch — available at the moment they need it, instead of making them carry it in their head or figure it out on the fly.
